Problem

File ▸ Open Project opened the chosen project at once, so a project with unsaved changes was replaced without a
prompt. Close Project and Quit (#758) already ask first. On 234b3454, after an edit in current.fcproj, choosing
other.fcproj in File ▸ Open Project opens other.fcproj right away, with no prompt (the first test below). File ▸
Open Recent and a click in Home's Recent list did the same.

Fix

In the desktop app, once the project to open is chosen, the Save Project prompt that Close Project and Quit show appears
when the open project has unsaved changes, with the automation ids openProject.save, openProject.dontSave and
openProject.cancel. The dialog carries the chosen path in its params. File ▸ Open Recent and Home's Recent list call
the same intercept_open and show the same prompt. Home stays while a Recent row's prompt is shown and after Cancel;
once Save or Don't Save opens the chosen project, Home switches to Edit, as it does without the prompt. While the prompt
is shown, panels in floating windows do not take input, as for the Close Project and Quit prompts.

  • Save saves the project and then opens the chosen one. A never-saved project goes through the Save dialog, and the
    chosen project opens once the dialog answers, also when it answers in a later frame (on Linux the Save dialog does
    not block). A canceled dialog or a failed save shows the prompt again, with the reason in the status line, also for a
    project that already has a file. An answer that arrives after another project was opened, created or closed to saves
    nothing and opens nothing. Close Project and Quit offer Save for a never-saved project only where the Save dialog
    answers at once, as on main. In Close Project and Quit, a failed save of a project that already has a file now
    keeps the prompt too.
  • Don't Save opens the chosen project without saving.
  • Cancel keeps the open project and its changes.
  • When the chosen project can't be opened, the open project stays open with its changes, and the error goes to the
    status line.
  • When a script opens, creates or closes to another project while the prompt is shown, the prompt closes. The Close
    Project and Quit prompts now do the same, so their Save or Don't Save no longer acts on the new project.

The prompts record Session::document_epoch when they are shown, and main increases it whenever the session installs
a different project. #2437 also changes clip_dialogs.rs; whichever of the two merges second needs its
clip_dialogs.rs changes merged with the other's.

file.open with a path (the control channel and MCP) opens without asking, as before. The web build's picker opens a
project through open_project_file in apps/filmcraft-web/src/import.rs, which this change does not touch. The title
and message reuse existing strings, so there are no new i18n rows. docs/project-files.md describes the prompt.

Tests

New crates/ui-egui/tests/it/open_project_prompt_ui.rs (in main's combined it test binary), fourteen tests, and one
new test in crates/ui-egui/tests/it/native_windows_ui.rs. The first six fail on 234b3454, and the others fail
without the change they cover:

  • the prompt appears with unsaved changes, and Cancel keeps the project;
  • Save saves the changes, then opens the chosen project;
  • Don't Save opens the chosen project without saving, and a project that can't be opened leaves the open one as it was;
  • without unsaved changes the chosen project opens at once, and file.open with a path does not ask;
  • Save on a never-saved project goes through the Save dialog;
  • the prompt also appears when the Open dialog answers in a later frame (HostHooks::run_dialog, as on Linux);
  • File ▸ Open Recent asks first, Cancel keeps the change, and Save writes it before the chosen project opens
    (open_recent_with_unsaved_changes_asks_first);
  • a click in Home's Recent list asks first, Home stays while it asks and after Cancel, and Don't Save opens the chosen
    project in Edit (home_recent_with_unsaved_changes_asks_first);
  • from Home's Recent list, Save on a never-saved project switches to Edit once the chosen project opens
    (home_recent_save_on_a_never_saved_project_switches_to_edit_once_it_opens);
  • Save on a never-saved project opens the chosen project when the Save dialog answers in a later frame, shows the
    prompt again after a canceled dialog or a failed save, and does nothing when another project was opened in between
    (open_project_save_waits_for_a_save_dialog_answered_later);
  • the Open Project, Close Project and Quit prompts close when a script replaces their project
    (a_save_prompt_closes_when_a_script_replaces_its_project);
  • a failed save of a project that already has a file keeps the prompt and the chosen project
    (open_project_failed_save_keeps_the_prompt_and_chosen_project);
  • a failed save of a project that already has a file keeps the Close Project and Quit prompts, with the error in the
    status line (close_project_and_quit_failed_save_keep_the_prompt);
  • with a Save dialog that answers later and a never-saved project, Close Project's Save stays disabled and Open
    Project's Save opens the dialog (asynchronous_save_is_enabled_only_for_open_project_on_a_never_saved_project);
  • the Open Project prompt blocks a panel in a floating window (native_windows_ui::the_open_project_prompt_blocks_native_windows).

On macOS, at fe5cdab6 (this branch merged with main at de529c88): CRAFT_FONTS_DIR=<craft-fonts checkout> cargo xtask ci passes fmt and clippy and stops at its test step, which gives 3,801 passed, 4 failed, 46 ignored. All four
failures also occur on main at de529c88 on this Mac: filmcraft-matroska's laced_remux, filmcraft-platform's
hevc_probe::register_answers_the_hevc_probe_in_the_background, and filmcraft-ui-egui's
captions_font_ui::caption_font_picker_sets_the_track_font and menus::tests::hovering_another_title_switches_the_open_menu.
With #3225, #3118, #3331 and #2535 merged in, which fix them, cargo xtask ci passes end to end: 3,819 passed,
0 failed, 46 ignored.

b031767d merges main at 176e6a9c into the branch. On Windows (rustc 1.99.0), on b031767d:
cargo fmt --all -- --check and cargo clippy -p filmcraft-ui-egui -p filmcraft -p filmcraft-web --all-targets -- -D warnings pass;
cargo test -p filmcraft-ui-egui -p filmcraft -p filmcraft-web --no-fail-fast gives 10 binaries, 907 passed, 0 failed,
5 ignored; cargo xtask layers and cargo xtask assets pass.

9dce97df merges main at fed0f42f (the only conflict was the end of contributors/people.toml) and moves the test
file into tests/it/; 25ab131f and 98e40917 add two tests above with their fixes. On macOS, on 98e40917:
cargo fmt --all -- --check and cargo clippy -p filmcraft-ui-egui --all-targets -- -D warnings pass;
cargo test -p filmcraft-ui-egui --test it open_project_prompt_ui:: gives 13 passed, 0 failed;
cargo test -p filmcraft-ui-egui --lib gives 247 passed, 0 failed; the whole it binary gives 582 passed, 1 failed,
5 ignored, the failure being graphics_ui::effect_controls_font_and_style_are_drop_downs_that_apply, which this
change does not touch and which fails on this Mac for a font it does not have. cargo xtask ci passed in this pull
request's CI run on 98e40917: https://github.com/storytold/filmcraft/actions/runs/41060153973/job/124077566436

83f41316 keeps the Close Project and Quit prompts after a failed save, and 2da39b42 makes the Open Project prompt
block panels in floating windows, each with its test above. The branch still holds main at fed0f42f. On macOS, on
2da39b42: cargo fmt --all -- --check and cargo clippy -p filmcraft-ui-egui --all-targets -- -D warnings pass;
cargo test -p filmcraft-ui-egui --test it -- native_windows_ui:: open_project_prompt_ui:: gives 19 passed, 0 failed;
cargo test -p filmcraft-ui-egui --lib gives 247 passed, 0 failed.

The entry in contributors/people.toml conflicts with #670 and #2535, which also add one at the end of the
file; keeping both entries resolves it.

Summary by CodeRabbit

  • Bug Fixes
    • Opening a project from File ▸ Open Project, File ▸ Open Recent, or the Home screen’s Recent list now checks for unsaved changes first.
    • Choose Save, Don’t Save, or Cancel before continuing. If saving is canceled or fails, the prompt remains available so you can decide what to do next.
    • Projects without unsaved changes open without an extra prompt.

File ▸ Open Project opened the chosen project at once, so a project with
unsaved changes was replaced without a prompt. Close Project and Quit
(storytold#758) already ask first.

In the desktop app, once the project to open is chosen, the same Save
Project prompt now appears when the open project has unsaved changes,
with the automation ids `openProject.save`, `openProject.dontSave` and
`openProject.cancel`. Save saves the project and then opens the chosen
one; a never-saved project goes through the Save dialog, and canceling
it returns to the prompt. On Linux, where the Save dialog does not
block, the prompt stays open after a never-saved project is saved, as
it does for Close Project and Quit, and a second Save or Don't Save
opens the chosen project. Don't Save opens the chosen project without
saving, and Cancel keeps the open project. When the chosen project
can't be opened, the open project stays open with its changes and the
error goes to the status line. `file.open` with a `path` opens without
asking, as before. The prompt reuses existing strings.

I read the whole change, and I found no defect in it. It does what the text says, in the smallest way: the existing Save Project prompt is reused, and the new path adds one interception point. I'm leaving it as a comment only because filmcraft has no hosted CI that builds or tests it, so I'll approve once the receipt for this exact head is in.

What I checked.

  • Where it asks. route() now returns None for file.open, so the menu goes to the Open dialog first; the file.open continuation in lib.rs calls intercept_open(app, &path) once a path is chosen, and only when session.is_dirty(). Without unsaved changes it opens immediately; a cancelled dialog (paths empty) returns before the interception, so Cancel in the Open dialog never raises the prompt.
  • The three buttons. The dialog is the Close Project/Quit one ("file.closeProject" | "file.open" | "app.quit" share the body), with openProject.save, openProject.dontSave, openProject.cancel. Save goes through file.save (or the Save dialog for a never-saved project), and when the project is still dirty afterwards the dialog is put back, which covers a cancelled Save dialog and the non-blocking Linux dialog exactly as for Close Project. Then the chosen path is opened, and a failed open leaves the current project and its changes in place, with the error in the status line. Don't Save skips the save and opens, and Cancel just clears the dialog.
  • Scope. file.open with a path is untouched (control channel, MCP), and so is the web picker (open_project_file), as the text says.
  • No new strings. The title is the existing Save Project and the message is the existing "Save changes to “{project_name}” before closing?"; every required catalog already has both.
  • contributors/people.toml has the new entry in the file's format, and docs/project-files.md describes the prompt.

Two notes, neither a blocker.

  • The message says "before closing", which reads slightly off when the user chose Open Project. Reusing the string was the right call for the translations; if you want exact wording, a separate string would need entries in the eight catalogs.
  • File ▸ Open Recent and Home's Recent list reach file.open with a path through menus.rs, so they still replace a project with unsaved changes without asking. The text lists this as unchanged, which is accurate; it is the same data-loss path through another door, so I'd leave a note on the issue tracker or a follow-up for it. The same applies to a project file dropped onto the window.

I did not read open_project_prompt_ui.rs (250 lines) line by line; I read the test names and the assertions in the Cancel, Save and failed-open tests, which match the behaviour described.

Validation request (head 018d52d1769e0b7077d7412ede31fb07352508df):

  • os: linux
  • commands: cargo fmt --all -- --check; cargo clippy --workspace --all-targets --locked --offline -- -D warnings; cargo test -p filmcraft-ui-egui --test open_project_prompt_ui --locked --offline; cargo test -p filmcraft-ui-egui --test clip_dialogs_ui --test native_dialogs_ui --test menus_ui --locked --offline
  • expected: all pass, 0 ignored; the six open_project_prompt_ui tests should fail on main (the author says they do)
  • holds: Open Recent and drag-and-drop still open without asking (documented); clippy nonminimal_bool on main (#2007) is not caused by this PR

Thanks for this, @dotCooCoo. Reusing the existing Save Project prompt is the right approach, and all six new tests plus clip_dialogs_ui pass on a merge with current main. One gap before we merge: the two most common ways to switch projects still skip the prompt. File ▸ Open Recent (crates/ui-egui/src/menus.rs:571) and the Recent list on the Home screen (crates/ui-egui/src/panels/import_mode.rs:112) both call file.open with a path, so they open right away even with unsaved changes. Could you call intercept_open at those two places in the UI? Scripted file.open with a path (control channel, MCP) should keep opening without asking, as it does now. A test for Open Recent would cover it.

…ges first

File > Open Recent and a click in Home's Recent list sent `file.open`
with a path, so a project with unsaved changes was replaced without a
prompt. Both now call `intercept_open` and show the Save Project prompt
first, as Open Project does. After Save or Don't Save the chosen project
opens; a Recent row on Home then switches to Edit, as it does without
the prompt. `file.open` with a path from the control channel or MCP
still opens without asking.

New tests in crates/ui-egui/tests/open_project_prompt_ui.rs: open_recent_with_unsaved_changes_asks_first and home_recent_with_unsaved_changes_asks_first. Both fail on 018d52d without the change.

The branch merges cleanly with main at 74242b5.

Merge Risk: Moderate · previous review b0317

Delayed saves can write the wrong project to disk, while failed saves can leave the current project incorrectly renamed; both should be fixed before merging.

Security architecture risk: Low · up to b0317

The new Open Project flow protects against delayed actions affecting a replacement project. A conditional issue remains for applications offering only asynchronous save dialogs: an older Close or Quit save response can save a replacement project. The inspected desktop and web configurations do not gain this exposure.

Retained concerns

  • Low · reliability · inferred: The broader Save capability check newly enables never-saved Close Project and Quit saves on hosts providing run_dialog without pick_save. Their generic asynchronous callback does not retain the originating document epoch. If a script replaces the project before the reply arrives, the callback can save the replacement to the path selected for the original project. This conditional ownership and failure-containment issue predates the PR on already-enabled hosts; the inspected shipped desktop and web configurations do not gain exposure.
Security review details

Security Blast Radius

  • inferred — The identified failure crosses document ownership within one application session: a late callback can persist the current replacement project at a previously selected destination through the existing file-writing service. It does not require or establish a new service identity or increased script privilege.

Security Findings and Attack Paths

  • inferred — The conditional stale-save sequence requires an unsaved original project, an asynchronous-only host, Close or Quit Save initiation, project replacement, and then the delayed picker reply. This is an unintended persistence path rather than an identified privilege-escalation path. The inspected desktop provides both dialog hooks, while web provides the synchronous save hook, so neither gains this reachability from the changed eligibility check.

Trust Boundaries and Controls

  • observed — Document epoch is the ownership control for deferred Open Project actions. Clearing an obsolete visible prompt does not cancel an already pending generic native save continuation; the Open-specific callback supplies the additional epoch check that the generic callback lacks.

Hardening Proposals

  • proposed — Bind generic deferred project-save callbacks to the originating document epoch as well, so Close, Quit, and Open consistently reject stale replies after project replacement.

…alog answer

On Linux the Save dialog answers in a later frame. Save in the Open Project
prompt on a never-saved project checked whether the project was saved right
after showing the dialog, found it unsaved and showed the prompt again; the
answer then saved the project but did not open the chosen one.

Saving and then opening the chosen project now run when the dialog answers.
A canceled dialog or a failed save shows the prompt again, with the reason in
the status line. An answer that arrives after another project was opened,
created or closed to does nothing: `Session::project_generation` counts the
projects a session has held, as in storytold#2437. The prompt offers Save whenever a
Save dialog can be shown, also through `HostHooks::run_dialog`.
The Close Project, Open Project and Quit prompts stayed open when a
script opened, created or closed to another project while they were
shown, and Save or Don't Save then acted on the new project: Don't Save
discarded its changes and Save saved it. Each prompt now records the
project it was asked over (`Session::project_generation`) and closes
when that project has been replaced.

Pushed two commits:

  • 6146d81: in the Open Project prompt, Save on a never-saved project now opens the chosen project once the Save dialog answers, also when the dialog answers in a later frame (HostHooks::run_dialog, as on Linux). A canceled dialog or a failed save shows the prompt again with the reason in the status line, and an answer that arrives after another project was opened, created or closed to saves nothing and opens nothing. Test: open_project_save_waits_for_a_save_dialog_answered_later.
  • 018fe3e: the Close Project, Open Project and Quit prompts close when a script opens, creates or closes to another project while they are shown, so Save or Don't Save no longer acts on the new project. Test: a_save_prompt_closes_when_a_script_replaces_its_project.

Both tests fail without their change.

On Windows 11 (x86-64) with rustc 1.99.0, on top of main at abf44fd, with the release settings of ci.yml: cargo xtask ci passes fmt and clippy, and cargo test --workspace --release --no-fail-fast gives 3,629 passed, 5 failed, 46 ignored (open_project_prompt_ui: 10 passed). Three of the failures also occur on main at dd525c9 on this machine: virtual_extraction_keeps_existing_media (#2025 changes this test), nvenc_hevc_hdr_export's the_factory_rejects_mismatched_pictures_and_clamps_hostile_floats and japanese_renders_with_craft_fonts. The other two, bit_exact_with_the_software_decoders and crash::tests::hook_records_and_logs_worker_panics, passed when run alone. cargo xtask layers, assets and wasm: ok.

The branch merges cleanly with main at abf44fd.

🟡 Minor · Set Edit mode after every successful open. · import_mode.rs:112-113

crates/ui-egui/src/panels/import_mode.rs:112-113
🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Set Edit mode after every successful open.

A dirty Home Recent selection switches to Mode::Edit when it only creates the prompt. Move that assignment until file.open succeeds, but apply it to both the prompt’s normal Save/Don’t Save branch and the asynchronous save_then_open callback. Otherwise either path can open the project while leaving the application on Home. Cancel then correctly remains on Home without a separate restoration path.

With unsaved changes, a click in Home's Recent list switched to Edit as
soon as the Save Project prompt appeared, so Cancel left Edit showing
the current project instead of Home. Home now stays while the prompt is
shown and after Cancel, and switches to Edit after Save or Don't Save
opens the chosen project, also when Save first asks where to save.

Pushed c2b05bdb, which takes the review's outside-diff comment on import_mode.rs:112-113: a click in Home's Recent list no longer switches to Edit when it only shows the Save Project prompt. Home stays while the prompt is shown and after Cancel, and switches to Edit once Save or Don't Save opens the chosen project, also when Save goes through the Save dialog first. File ▸ Open Project and File ▸ Open Recent leave the mode as they did. Tests: home_recent_with_unsaved_changes_asks_first now cancels once before Don't Save, and the new home_recent_save_on_a_never_saved_project_switches_to_edit_once_it_opens covers the Save dialog path; both fail without the change. b94a86e6 merges main at 3a5f217b without conflicts.

On macOS at b94a86e6, merged with #3118 and #3225 (which fix hevc_probe::register_answers_the_hevc_probe_in_the_background and laced_remux; both also fail on main at 3a5f217b on this Mac), cargo xtask ci passes end to end: 3,729 tests passed, 46 ignored. The branch merges cleanly with main at 3a5f217b.

Merged main twice: baf829ed merges main at 320cae24, and fe5cdab6 merges main at de529c88. #3249 added Session::document_epoch, which main increases in the same places where this branch increased project_generation. The merge removes project_generation, and the Save Project prompts record document_epoch instead, so the branch no longer changes crates/engine. The conflicts in clip_ops.rs, commands.rs and project_tools.rs were resolved to main's lines.

On macOS at fe5cdab6, cargo xtask ci stops at its test step with 3,801 passed, 4 failed, 46 ignored. All four also fail on main at de529c88 on this Mac: laced_remux, hevc_probe::register_answers_the_hevc_probe_in_the_background, captions_font_ui::caption_font_picker_sets_the_track_font and menus::tests::hovering_another_title_switches_the_open_menu. With #3225, #3118, #3331 and #2535 merged in, which fix them, cargo xtask ci passes end to end: 3,819 passed, 0 failed, 46 ignored. The branch merges cleanly with main at de529c88.

Merged main at 176e6a9 into this branch with a merge commit (b031767). main moved the File ▸ Open Project picker arm from lib.rs to app/files.rs, so the intercept_open call now sits in that arm in app/files.rs. The branch merges cleanly with main at 176e6a9.

Checks on b031767 (Windows, rustc 1.99.0):

  • cargo fmt --all -- --check passes.
  • cargo clippy -p filmcraft-ui-egui -p filmcraft -p filmcraft-web --all-targets -- -D warnings passes.
  • cargo test -p filmcraft-ui-egui -p filmcraft -p filmcraft-web --no-fail-fast: 10 binaries, 907 passed, 0 failed, 5 ignored.
  • cargo xtask layers and cargo xtask assets pass.

The full cargo xtask ci run on the merged head follows.

Major · Guard the delayed Save callback with the originating document epoch. · clip_dialogs.rs:649-664

🗄️ Data Integrity & Integration | 🟠 Major | ⚡ Quick win

Guard the delayed Save callback with the originating document epoch.

When Close Project or Quit Save opens a native picker for a never-saved project, the picker can answer after a script replaces the project. The callback in app/files.rs then runs file.saveAs on the replacement project with the path selected for the original project.

Capture the epoch before registering the callback and return before file.saveAs when the epoch changed.

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Do not rename the live project before file.saveAs succeeds.

When the Save Project path is unwritable, write_project renames the current in-memory project before the write fails. save_then_open then restores the prompt and does not open the selected project, but the current project remains incorrectly renamed.

Move the live-project rename in write_project after the successful write. Encode a cloned, renamed project so the saved file keeps the intended name.

When the open project already has a file and saving it fails, the Open Project prompt now stays open with the chosen project, as it does for a project that was never saved. The error shows in the status bar.
…answers later

Close Project and Quit offer Save for a never-saved project only where the Save dialog answers at once, as on main. After a Save dialog that answers later, only Open Project goes on to its next step.
When the open project already has a file and saving it fails, the Close Project and Quit prompts now stay open, as the Open Project prompt does. The error shows in the status bar.
While the Open Project prompt is shown, panels in floating windows no longer take input, as for the Close Project and Quit prompts.

Two follow-up commits, on the same main (fed0f42f); the branch still merges cleanly:

  • 83f41316: in Close Project and Quit, a failed save of a project that already has a file now keeps the prompt, as Open Project does. Test: close_project_and_quit_failed_save_keep_the_prompt.
  • 2da39b42: while the Open Project prompt is shown, panels in floating windows do not take input, as for the Close Project and Quit prompts. Test: native_windows_ui::the_open_project_prompt_blocks_native_windows.

The body lists both, with the checks run on 2da39b42.
