Restored branch

This pull request restores #1646, which was closed by accident on 2026-10-27. The same accidental operation force-pushed ARYAN007H:main to upstream main, which emptied the original PR (no diff), so GitHub refuses to reopen it. The 16 commits are restored unchanged at their original SHAs; the discussion and review history remain on #1646.

Summary

Part of #1272

Implements self-updating for the FilmCraft desktop application on Linux tarball installs via a new, dependency-light L5 crate (filmcraft-updater) and wires it end-to-end into the desktop app and UI. macOS and Windows report "download the installer"; Flatpak, Snap, AppImage, Nix and /usr installs are told to use their package manager.

The updater adheres strictly to FilmCraft's "Never Crash" rule, clean-room standards, and zero-bloat principles: pure Rust (rustls + RustCrypto TLS, flate2, tar), no C code, zero unsafe, and zero background daemons.

Architecture & Pipeline

check() GET github.com/storytold/filmcraft/releases/latest (redirect → vX.Y.Z; no API tokens / rate limits)
           GET …/releases/download/vX.Y.Z/SHA256SUMS.txt (pinned domain allowlist)
stage() Stream tarball to .part with size cap & live SHA-256 → rename on match
Safe extraction (no .., absolute paths, links, or zip bombs; fsync durability)
Smoke test: execute <staged>/bin/filmcraft --version (catches incompatible glibc / arch before touching disk)
           Write staged.json
apply() Helper mode (`--update-apply`): wait for parent PID exit → <name>.new fsync → <name> to <name>.prev → atomic swap
on_boot() Track unconfirmed boots. If a new version crashes twice before `confirm()`, the 3rd start restores .prev
and relaunches the restored executable (keeps broken build as .broken)
confirm() Called on healthy app launch (after 2 painted frames). Old `.prev` backups are cleaned after 7 days

Key Features & Guarantees

  1. Zero-Rate-Limit Discovery (net.rs, release.rs):

    • Follows the HTTP redirect of /releases/latest to resolve the newest tag without hitting unauthenticated GitHub API rate limits (which 403 after 60 req/hr).
    • Pinned HTTPS allowlist for release assets.
  2. Hardened Extraction (extract.rs):

    • Guarded against Zip-Slip and path traversal (rejects any entry with .., absolute paths, symlinks, or special devices).
    • Enforces decompression bomb limits (max 800 MB extracted, max 10,000 entries). Download cap is 600 MB (net::MAX_ARCHIVE_BYTES).
    • Calls sync_all() on files and syncs parent directory descriptors for crash durability.
  3. Package-Manager Safe (install.rs):

    • Detects package-managed or sandboxed environments (FLATPAK_ID, SNAP, APPIMAGE, /nix/store, /usr/bin), leaving them untouched.
    • Probes filesystem writability by creating a temporary probe file rather than trusting metadata mode bits.
    • Takes an exclusive .lock in the cache directory with 1-hour stale lock expiration.
  4. Swap-at-Relaunch & Automated Rollback (swap.rs):

    • Performs file swaps only after the parent process cleanly exits (via filmcraft --update-apply --pid <PID> --staged <DIR> --target <EXE>), avoiding resource desyncs.
    • If wait_for_exit times out, logs a warning and proceeds anyway (replacing a running binary on Linux is harmless).
    • Always relaunches the target executable after apply, even on failure, so the user is never left without a running editor.
    • Automatically rolls back to <name>.prev if an updated release crashes twice on boot, and relaunches the restored build.
  5. Desktop & UI Wiring (apps/filmcraft, crates/ui-egui):

    • Adds help.checkForUpdates engine command and Help ▸ Check for Updates… menu item.
    • No automatic background check exists today. The only thing that touches the network is the menu click, which downloads and stages the release immediately (up to the 600 MB download cap) without asking. The 24-hour throttle in check() is a building block for a future automatic check.
    • Displays a quiet footer status badge ("FilmCraft {ver} ready — Restart to apply") when a verified build is ready.
    • Flushes auto-save persistence and the recovery journal before launching the apply helper.
    • All user-facing strings use tl!/tlf! with translations in all 8 catalogs (es, fr, id, it, ja, ko, pt-br, zh-cn).

Licence Check

New Cargo.lock entries: tar 0.4.46 (MIT OR Apache-2.0), filetime 0.2.29 (MIT/Apache-2.0). Both permissive.

Verification & Quality Gates Passed

  • cargo test -p filmcraft-updater (33 unit tests passed)
  • cargo test -p filmcraft (76 unit tests passed)
  • cargo xtask layers (Layer 5 native crate compliance confirmed)
  • cargo fmt --check (Clean formatting)
  • cargo clippy -p filmcraft -p filmcraft-ui-egui -p filmcraft-updater -p filmcraft-engine --all-targets -- -D warnings (Clean)
  • Built and verified in --release mode.

Locked builds (--locked) failed because filmcraft-updater was recorded
at 0.7.2 after the upstream merge.

Co-Authored-By: Claude <noreply@anthropic.com>
Status line, restart badge and Help menu strings now use tl!/tlf! and
get rows in every interface catalog (es, fr, id, it, ja, ko, pt-br, zh-cn).

- apply_staged_update: log wait_for_exit timeout instead of failing, so the
update proceeds (replacing a running binary on Linux is harmless). Always
call relaunch, even when apply fails, so the user is not left without a
  running editor.
- on_boot RolledBack: relaunch the restored executable and exit, so the third
start actually runs the restored build instead of continuing with the bad one.
- README: correct the download cap from 800 MB to 600 MB (net::MAX_ARCHIVE_BYTES).

…es to UI_COMMANDS

- Suppress update badge while background jobs (renders/exports) are unfinished to avoid
status bar UI overlap and preventing app close during active jobs.
- Move help.checkForUpdates from engine commands to UI_COMMANDS table so the engine
command registry has no no-ops and the UI command is cleanly discoverable.
- Run cargo fmt formatting.

Co-Authored-By: ARYAN007H <aryan007h@users.noreply.github.com>
- In `swap::apply`, if `write_state` returns an error, roll back all replaced
binaries in reverse order, delete intermediate .new files, clean up half-written
state files, and return the error.
- Add regression unit test in `failed_swap_restores_everything` verifying that
a state-write failure cleanly restores the previous binaries.

Co-Authored-By: ARYAN007H <aryan007h@users.noreply.github.com>
The apply helper was started with only the updater flags and relaunched the
target with an empty argument list, so a launch with `--data-dir /custom/path`
came back on the default data dir and missed the recovery journal it had just
flushed; `--empty`, `--demo`, `--control`, and project / media paths were
dropped as well.

The editor now passes its own command line to the helper after `--`
(`updates::helper_args`), `UpdateApply` carries it verbatim as `launch_args`
(never interpreted, non-Unicode safe), and the helper hands it to `relaunch`.
The restart still happens when the swap fails.

Tests: parser round trip for a custom `--data-dir`, an opaque tail (a file may
be named `--update-apply`), a non-Unicode argument, the helper command line,
and an end-to-end restart whose stand-in build records its argv.

Merge Risk: Moderate · up to 5a5ca

The self-updater's recovery path can end in an inconsistent state if a rollback fails partway, and the update lock can be held by two instances in a rare race. Fix the partial-rollback handling before merging; the lock race is narrower but worth tightening.

Security architecture risk: Moderate · up to 5a5ca

The normal download path includes meaningful integrity and archive-safety controls. However, interrupted installation, partially failed rollback, and competing staging attempts can defeat the promised recovery behavior. Exposure is primarily the local installation and the application account; no privilege-escalation path was established.

Retained concerns

  • Medium · reliability · inferred: Interrupted application is not transactionally recoverable. Each executable is moved to .prev and replaced separately, while the unconfirmed update record is written only after all replacements. Termination between those operations can leave a missing executable, mixed application/CLI versions, or newly installed binaries without recovery state. Startup treats absent state as normal. Synchronous error compensation does not cover process termination at these boundaries.
  • Medium · reliability · inferred: Partial rollback does not reliably converge, and failed recovery can be confirmed. If restoration of the main executable succeeds before a later file fails, a retry no longer finds the main .prev and can report failure even after restoring the remaining file. Startup logs rollback errors and continues; its two-frame callback can then mark that unresolved state confirmed, stopping automatic recovery without establishing a consistent installation or matching running version.
  • Medium · reliability · inferred: Stale-lock recovery can break exclusive staging ownership. Two contenders can both classify a lock as stale; after one replaces it, the other can remove that replacement and acquire its own lock. Drop also removes the path without checking ownership. Because staging deletes existing filmcraft-* directories under this presumed exclusivity, competing attempts can delete or disrupt one another's active staging trees. This undermines update failure containment rather than establishing an attacker privilege gain.
Security review details

Security Blast Radius

  • inferred — A compromised trusted release can execute with the application's OS permissions during staging smoke tests, before installation, and again after relaunch. The resulting exposure includes files and credentials accessible to that account. The inspected paths add no explicit privilege elevation; elevated or shared deployment exposure is unknown.

Trust Boundaries and Controls

  • observed — The normal producer path verifies the archive hash before extraction. Extraction rejects absolute and parent-traversing paths, links, and special files, limits expanded bytes and entry count, creates files exclusively, and normalizes permissions without setuid bits.
  • observed — The intended UI caller supplies the configured executable and a Ready staging directory. Direct helper callers can instead select the target and manifest directory. Manifest validation restricts destinations relative to that supplied target and checks source existence, but does not authenticate the producer or recheck source hashes. This makes local state ownership an important trust assumption, not proof of a cross-principal exploit.

Resilience and Maintainability Implications

  • inferred — Update ownership is narrower than the documented download-and-swap exclusion: the lock is acquired for staging, not by the helper apply path. Consequently, the lock alone cannot establish serialization across staging, installation, boot recovery, and confirmation. No application-wide instance guarantee was established by the scoped inspection.

Hardening Proposals

  • proposed — Use a durable installation transaction recorded before mutation, with resumable per-file recovery and confirmation gated on successful recovery and matching installation identity. Preserve exclusive ownership through stale recovery and serialize mutations of the same installation across helpers.
  • proposed — Make the local helper trust contract explicit: bind staged state to the intended installation, verify staged-file integrity at consumption, and define required cache ownership and permissions. Reject untrusted helper inputs before any deployment gives the helper authority beyond its caller.

Upstream split lib.rs into app modules and landed its own update flow
(craft-update, storytold#3298). Re-home the filmcraft-updater wiring (updates
state, startup configure, status-line poll, restart badge) onto the new
structure and keep both mechanisms present; union of the i18n additions;
chrono moves to the workspace dependency.

🩺 Stability & Availability | 🟠 Major | ⚡ Quick win

Do not remove the update state after a failed rollback.

When a rollback rename fails, on_boot removes the state file before returning the error. The startup caller logs the error and continues with the failed build. The next launch then returns BootOutcome::Normal, so rollback is not retried.

Keep the state until rollback succeeds. Ensure the rollback path remains retryable after a partial restore.

Abort the update when the original process does not exit.

The helper is spawned before the close request completes. After ten seconds, it still applies and relaunches with the same project and --data-dir arguments. The original session shuts down only from on_exit, and its autosave worker can write the current project file while it remains alive. Each process has a separate recovery lock, so this does not prevent concurrent writes. Return without applying or relaunching when wait_for_exit times out.

Update apply_staged_update so a false result from wait_for_exit returns an error
immediately; do not load or apply the staged update or relaunch the editor after
the timeout. Keep the existing update-and-relaunch flow when the original
process exits in time.

- UpdateLock: treat a lock as stale when its holder PID is gone (/proc), not
only after an hour, so a crashed staging worker cannot block updates
- Updater::stage: sweep earlier filmcraft-* staging trees under the lock;
nothing else deleted them, so disk use grew by one release per update
- apply helper: refuse to swap binaries while the editor is still alive after
the 10 s wait instead of applying anyway under its autosave worker
- on_boot: keep the update state after a failed rollback so the next start
retries it, instead of abandoning the machine on the broken build
- menus: surface start_check errors in the status bar, and keep a single
"Check for Updates…" entry (help.checkForUpdates); the craft-update flow
stays reachable through its startup prompt
- status bar: keep the staging hint visible while a download runs

Keep stale-lock takeover exclusive.

If two instances read the same dead holder PID, both can enter this branch. One instance can remove the other instance’s newly created .lock before both retry create_new. Both can then stage concurrently, while Updater::stage deletes staging directories under its assumed lock. Serialize takeover or use an OS file lock that does not require unlinking the active lock. Make a partial rollback retry capable of completing.

If rollback restores the main executable and then fails on filmcraft-cli, the next call skips the main executable because its .prev is gone. Even after the CLI obstacle is removed, restored_main stays false and on_boot returns an error. The app logs that error and continues startup, where confirm can mark the rollback state as confirmed. Track which files were already restored, and return RolledBack only after all required files are restored. Add a test that blocks the CLI after the main executable is restored.
